MVGO Playbook

A Grab-class super app for the Maldives — rides, food, mart, parcels and one way to pay — built from a full Bright Data teardown of Grab and a verified study of how Greater Malé actually moves, eats and pays. MVGO is a working title; naming pends registry checks.

Section 1 · what we are cloning

The Grab teardown

Grab is four consumer verticals — mobility, deliveries, financial services and a partner layer — run as one marketplace with three apps: consumer, driver, merchant. FY2025 was its first full profitable year: $3.37B revenue, $200M profit, $22.1B GMV, 50M+ monthly users across 8 countries. Scraped listings, service pages and fee schedules live in the package's research/ folder.

Mobility

14 ride tiers, one queue

JustGrab pools taxis + private hire behind a fixed upfront fare. Premium, pooling, pet, kids, accessibility, hourly, advance 4h–90d. Safety: SOS, masking, share-trip, audio protect.

Deliveries

Speed tiers (Saver/Standard/Priority), pickup, group orders; groceries ~30 min; insured couriers 500g–50kg with photo proof; dine-out vouchers and reservations.

The sequencing playbook

  1. Start with incumbent supply, not against it. MyTeksi digitised street taxis first — instant fleet, regulator goodwill — then layered private hire and merged the queues.
  2. Solve the local problem. Cash from day one, bikes for gridlock, alleyway maps, local language. This is precisely how Grab beat Uber.
  3. Climb the frequency ladder. Taxi (weekly) → food (daily) → payments (many times daily). Each rung drops the next vertical's acquisition cost toward zero.
  4. Payments is the keystone. Wallet before food; float and transaction data become the underwriting moat.
  5. Safety is the brand. The founding story and the feature drumbeat are what regulators and families trust.
  6. Own your cost curves at scale — maps, fraud — then sell them.

What Grab's own users hate (our product law)

Mined from 2024–26 reviews of all three apps: cancellation traps with popups over the cancel button, bot-only support, ETAs that never update, ads at the booking moment, far-driver dispatch, driver-app popups covering navigation, merchant auto-pause and 38% effective take when promos stack. Every one becomes an explicit better-than commitment in the PRD.

The Maldives reality

Greater Malé is a quarter-million-person conurbation on three islands and a bridge, with 84.7% internet penetration, a motorcycle-to-car ratio of 15:1, and taxi fares fixed by law. That last fact defines the strategy: nobody can compete on price — only on reliability, coverage and payment convenience.

MODELLED  Greater Malé pools (order-of-magnitude): rides GMV USD 13–26M/yr, food GMV USD 13–23M/yr. No single vertical closes the case — the bundle is the business, exactly as Grab's P&L teaches.

Phase 0 · months 0–3

Foundations

Company + licences, taxi-centre partnerships, Ministry app approval with dashboard demo, BML + Favara integrations, building-name gazetteer for Malé.

Phase 1 · months 3–8

Rides, then food, Greater Malé

Taxi hailing at statutory fares via 2–4 partnered centres; airport corridor focus; then restaurant delivery on an own motorcycle fleet. Cash, card (3-DS), Favara Request. Consumer + driver + merchant apps, ops console, Ministry portal.

Phase 2 · months 8–14

The bundle

Express parcels with photo proof and ferry drop-off to the atolls; Mart; stored-value wallet under an MMA-licensed partner; delivery subscription; coins.

Phase 3 · months 14+

The platform

Boats tile (RTL / Odiapp / Dhathuru aggregation), Addu and the northern cities, tourist mode, merchant lending on order-flow data, sponsored listings.

Better than Grab — commitments, not slogans

Honest cancellation

Free until the restaurant confirms or the driver moves; charge only after merchant confirmation; never a countdown trap or a popup over the cancel button.

Human support

A person in chat within five minutes during operating hours, free phone line. In a 250k-person market this is affordable — and Grab's single most-hated failure.

Honest ETAs

Show p90 of real pickup times, not optimistic routing; push updates when late; auto-voucher past 15 minutes.

Dhivehi-first, prayer-aware

Thaana RTL at full parity, building-name addressing, Friday/prayer merchant windows, Ramadan mode. Rider UX also in English/Bangla for the expat fleet.

Fair to drivers

Fare and distance before accept, no far-dispatch, transparent commission per job, instant Favara payout, no false device blocks, multi-apping allowed.

Fair to merchants

15% / 8% own-rider / 0% pickup vs Grab's 30% + activation; next-day settlement; no auto-pause without a human call; a block-customer button.

Grab's patterns, Malé's scale

Grab runs hundreds of Go microservices for 50M users; we serve one conurbation. The architecture keeps Grab's four load-bearing patterns — event-driven bookings, event-sourced money, road-network matching, a modular mobile shell — inside a Go modular monolith a six-person team can actually operate.
